Running discovery as the only BA

Being the only BA means owning the structure, not owning every answer. The goal is to create a transparent discovery system that combines perspectives, exposes uncertainty, and produces decisions the whole team can trust.

01 · CORE LESSON

Build the mental model.

Lead discovery independently while using the wider team as a network of evidence and expertise.

Begin with a question map: what must the organization learn before it can commit to scope, investment, or design? Group questions by business, user, process, data, technology, and risk.

  • Prioritize questions by decision impact and uncertainty.
  • Time-box investigation to avoid analysis paralysis.
  • Make owners and validation status visible.

REAL-WORLD EXAMPLE03

Solo discovery for a service portal

One BA has three weeks to define an MVP for a fragmented customer-service process.

  1. 1

Build a question map and stakeholder network in the first two days.

  2. 2

Run interviews in parallel with observation and ticket-data review.

  3. 3

Model the current process and validate it in a cross-functional workshop.

  4. 4

Prioritize problems and publish decisions, assumptions, and a phased scope.

OUTCOME

The BA creates alignment without becoming the sole knowledge holder, and the team enters delivery with validated process, scope, and risks.
